Company Kills Holiday Pay Incentive, Then Acts Shocked When Nobody Volunteers To Work

Companies love talking about teamwork until the incentives disappear and employees start making perfectly rational decisions. I think that becomes especially obvious when holiday coverage depends on volunteers rather than mandatory scheduling.

One STEM worker described a company that had long relied on generous holiday pay to keep skilled staff available every day of the year. Employees who worked holidays used to receive both regular holiday pay and premium overtime, which made sacrificing Christmas or New Year’s worthwhile.

Then HR abruptly removed the incentive and even warned that anyone choosing to work would lose the paid holiday hours. Management was apparently shocked when almost nobody volunteered afterward. Now the company is facing major penalties for missed turnaround times. Scroll down to see why the OP has very little sympathy for their disappointment.

'My company got rid of bonus incentive to work on holidays, is mad nobody worked on their holidays'

The company I work for does this thing where to win clients they base all their contracts around real days and not business days.

This means that we need staff on site 7 days a week and all holidays to keep on top of turnaround times and avoid late penalties.

However, this is skilled white-collar STEM work that requires a solid foundation in biology and chemistry

they need to offer weekends off and paid holidays at a minimum to be competitive with other employers in the industry.

So for years, they offered a 2x overtime rate for weekend hours, and if you worked on your paid holiday off, you'd get full holiday pay plus 3x OT for...

So shortly before Christmas, HR sent an email stating that effective immediately, there would no longer be a holiday incentive.

"Paid holidays are an extra benefit meant for you to have time to relax.

If you choose to work any hours on a paid holiday, you forfeit the holiday hours.

And as a reminder, overtime is only after 40 hours of actual work - working on your regularly scheduled day will not count."

Got in this morning to find an email from my management team that they're "surprised and disappointed"

that only two people volunteered to work on December 25th and 26th, and nobody worked January 1st or 2nd,

in spite of multiple requests for volunteers. Because nobody was "willing to be team players",

the company now stands to lose close to a six figure amount in penalties for missed turnaround times.

Oh well, so sad. You only get as much loyalty as you're willing to pay for.

There is a particular kind of frustration that comes from being asked to make a sacrifice after the very reason for making that sacrifice has been removed.

Employees can care about their workplace and still recognize that Christmas morning, New Year’s Day, and family time have value. Calling that reluctance a failure of loyalty does not restore the bargain that management deliberately eliminated.

For years, this company had a functioning arrangement. Its contracts required seven-day coverage and holiday staffing, while its skilled STEM employees could reasonably find competing jobs offering conventional weekends and holidays.

Management solved that conflict with substantial premium pay. Employees gave up valuable personal time; the employer compensated them accordingly. Then HR changed the equation: working a holiday could mean forfeiting holiday pay without necessarily generating overtime. Unsurprisingly, volunteering suddenly became unattractive.

A different perspective is that the employees did not collectively become less committed. Management changed the price of the behavior it needed, then seemed surprised when demand for performing that behavior collapsed.

Calling workers “team players” afterward shifts a commercial risk onto personal morality. The company negotiated client contracts promising calendar-day turnaround times. Employees did not make those promises, nor did they agree to absorb the inconvenience required to make those contracts profitable for free.

Organizational psychologist Carrie Ott-Holland explains that workplace motivation depends partly on matching recognition to what employees actually value. An employer may believe it is rewarding workers appropriately while employees experience that reward as inadequate or irrelevant.

Research summarized by the American Psychological Association makes the fairness component even clearer: workers who believed they were treated fairly were dramatically more likely to report being motivated to do their best than workers who felt unfairly treated.

That insight fits this situation particularly well because management already possessed evidence about what motivated holiday coverage: premium compensation had successfully produced volunteers for years. Removing it was therefore not merely an HR policy adjustment. It altered an established psychological and economic exchange.

The resulting six-figure penalties also reveal something important about the company’s priorities. If failing to staff several holidays can expose the business to nearly $100,000 in contractual penalties, holiday coverage has considerable financial value.

Management effectively gambled that employees would continue supplying that valuable labor after its incentive disappeared.

There is nothing inherently unreasonable about a company revising compensation. Employees, however, are equally entitled to revise what they are willing to provide under the new arrangement.

The practical solution is not another email about teamwork. Management should calculate the expected cost of missed deadlines against the cost of restoring a holiday premium and establish staffing commitments before accepting contracts requiring holiday turnaround.

Loyalty can inspire extra effort occasionally. It is a remarkably poor substitute for a staffing model.

These users shared similar stories where removing overtime incentives immediately caused backlogs

drinkslinger1974 − My wife’s job got rid of weekend incentives all while taking on twice the amount of clients.

She never specifically mentions that upper management is upset,

but she used to work something like 20 hours on random weekends with dozens of other people.

Now everyone just enjoys their weekends and the work just gets backed up for months on end.

indicatprincess − They never learn. I worked for an Indian BPO and we would come in for double-OT twice a month.

They removed the incentives…. so people stopped working OT. We fell behind.

They fired people and started begging for OT after shifts. We won awards within the company for our work. Did you think we did that for fun?

The last day I was there I walked out on them because they asked me to stay late twice by 11am.

If missed deadlines truly risk nearly six figures in penalties, was cutting premium holiday pay ever a meaningful saving?

And should employees be called “team players” for giving up holidays voluntarily, or should businesses simply budget appropriately for the labor their contracts require?
